Feedback helps employees develop, engage, and perform in complex organizational settings. Yet the effectiveness of feedback varies widely across supervisors, often reflecting individual managerial practices rather than shared organizational norms. Our capstone study examined how goal-directed feedback functions within a large, knowledge-intensive enterprise software company (referred to throughout as CRUX), exploring the conditions that shape feedback effectiveness and its relationship to employee engagement, perceived managerial effectiveness, and employee agency and self-efficacy. We used a mixed-methods design in the form of an integrated analysis of a large-scale organizational engagement survey (N = 4,090 U.S.-based employees) alongside 17 semi-structured interviews conducted with dyadic pairings of supervisors and their direct reports across a range of organizational functions and levels. Relational climate—defined by trust, respect, and psychological safety—emerged as the foundational condition shaping whether feedback is received and acted upon. Feedback was most valuable when it was timely, specific, and clearly connected to visible career development pathways and organizational direction. Variation across teams suggests that feedback quality is currently driven more by individual managerial practices than by shared organizational norms. At CRUX, current feedback practices and employee perceptions of feedback are good, but they are not yet universal, sufficiently consistent, or great. We propose five integrated recommendations to build a more effective and systemic feedback ecosystem at CRUX, addressing relational foundations, consistent supervisory practice, supervisory competence, developmental pathways, and strategic alignment.
